Messaging was product-focused and too “marketingy”, not focusing on developers’ pain points. Action: shift messaging to be problem-focused.
Clearer targeting of developer segments and a unified approach to community engagement were needed. Action: invest in more how-to content for communities, formalize governance and success metrics for developer programs.

As AI technologies rapidly evolve, professional developers face new complexities in building intelligent applications. Despite high demand, only a small fraction of developers were actively creating AI-enabled solutions. A large tech company’s skilling team recognized the need for a structured, customer-centric framework to guide developers through the essential tasks required for successful AI development.
Solution
Teabush Consulting created a Jobs-To-Be-Done (JTBD) framework tailored for AI scenarios. The approach included:
In-depth interviews with internal and external developers to map out key tasks in AI-assisted coding and agent-building.
External research leveraging industry reports and sizing models.
SWOT analysis to evaluate strengths, weaknesses, opportunities, and threats in generative AI adoption.
Deliverables included a white paper outlining core JTBD categories and a presentation deck summarizing research and frameworks.
Key Findings & Recommendations
Developers benefit from clear, actionable guidance at every stage of their AI learning journey. JTBD categories were identified across the Plan-Build-Test-Deploy-Manage/Optimize software developer lifecycle. Recommendations included providing targeted skilling content, enhancing tooling, and fostering team alignment using JTBD as a common language for planning and execution.
Impact
The skilling framework clarified the sequence and scope of tasks for AI development and informed the client’s skilling strategy, training programs, and engagement initiatives. These outcomes are now driving alignment and innovation across the organization for all audience types.

Challenge
The skilling organization at a large tech company had a bold goal of skilling millions of learners on a new AI skill via a large-scale, multi-week series of events. With only three months until the kickoff event, they needed to quickly define how this would get done.
Solution
Teabush Consulting was engaged to define the content strategy, build developer-focused event series, and execute an integrated GTM plan for developers. New interactive AI agent skilling content was created and refactored for different platforms: self-guided skilling, live webinars, simulive demos, a four-week hackathon, and challenges. DevRel, Product Marketing, and outside skilling partners – excited for the new content– activated their reach channels to amplify and participate in the event.
Impact
Over 100,000 developers participated in the flagship kickoff event, accounting for over a quarter of total participants around the world. Self-guided learning completions were 250X the usual daily average. The hackathon exceeded expectations with almost 600 project submissions.
These results highlight the effectiveness of coordinated global campaigns, innovative content delivery, and strong partner amplification in driving large-scale learning outcomes and community growth.
